Methodology / LEAN

We Work the LEAN Way

LEAN is a methodology born from the Toyota Production System and refined over 70 years of global use. Its core idea is simple: maximize value to the customer while ruthlessly eliminating waste. We apply LEAN principles to small-business operations, not factory floors, with the same rigor and a lot more flexibility.

The 5 LEAN Principles

Every engagement, large or small, starts here.

01

Define Value

Value is defined by the customer, not the producer. We start every engagement by clarifying what your customer actually pays for.

02

Map the Value Stream

Document every step from request to delivery. Visible processes are improvable processes.

03

Create Flow

Eliminate the stop-and-start. Smooth, continuous work moves faster and costs less than batched work.

04

Establish Pull

Produce only what's needed, when it's needed. Pull beats push every time.

05

Pursue Perfection

Kaizen — continuous, incremental improvement. Small daily wins compound faster than annual overhauls.

The 8 Deadly Wastes (DOWNTIME)

We hunt these eight wastes in every business we touch. If you can name them, you can see them. If you can see them, you can eliminate them.

D

Defects

Errors, rework, returns, and quality escapes. Anything that requires correction or fails to meet customer specification the first time.

O

Overproduction

Making more than what is needed, sooner than it's needed. The most damaging waste because it generates every other waste.

W

Waiting

Idle people, idle inventory, idle approvals. Bottlenecks, queue time, and any delay between value-adding steps.

N

Non-Utilized Talent

Failing to use the skills, ideas, and judgment of the people doing the work. The waste most likely to drive your best people away.

T

Transportation

Unnecessary movement of materials, files, or information between steps, locations, or systems. Hand-offs that add cost but no value.

I

Inventory

Excess raw materials, work-in-process, finished goods, or unread emails. Inventory hides problems and ties up cash.

M

Motion

Unnecessary physical movement by people. Reaching, walking, clicking through ten screens to find one number.

E

Excess Processing

Doing more work than the customer values: extra reports nobody reads, approvals that don't catch anything, gold-plated features.

Our LEAN Toolkit

The practical tools we reach for, depending on the problem in front of us.

5S

Sort, Set in order, Shine, Standardize, Sustain — workplace organization for sustained productivity.

Kaizen

Continuous improvement through small, frequent changes by the people closest to the work.

Gemba Walks

Go to where the work happens. Decisions made from the desk are guesses; decisions made on the floor are evidence-based.

Value Stream Mapping

End-to-end visualization of every step, hand-off, and delay between request and delivery.

PDCA Cycle

Plan, Do, Check, Act. The scientific method applied to process improvement.

A3 Problem Solving

One-page structured problem solving that forces clarity on root cause, countermeasures, and follow-through.

Methodology / EOS

We Speak EOS

If your company runs on the Entrepreneurial Operating System (Gino Wickman, Traction), you'll find a real partner in Launch. We know the language, the tools, and the rhythm. We support EOS-implementing companies, self-implementers, and teams shopping for an operating system.

The Six Key Components

EOS strengthens these six areas of every entrepreneurial business.

Vision

Get everyone in the organization 100 percent on the same page with where you're going and how you'll get there. The V/TO (Vision/Traction Organizer) is the anchor.

People

Surround yourself with great people, top to bottom. Right People (Core Values fit) in the Right Seats (GWC: Get it, Want it, Capacity to do it).

Data

Cut through the feelings, opinions, and politics with a handful of leading indicators on a weekly Scorecard. The pulse of the business.

Issues

Build a culture where issues get listed, prioritized, and solved at the root using IDS (Identify, Discuss, Solve). No more recurring fires.

Process

Document your core processes (the way) and get everyone following them. Consistency is what makes a company scalable and sellable.

Traction

Bring discipline and accountability through Rocks (90-day priorities) and Level 10 (L10) weekly meetings. The rhythm that turns vision into execution.

Three Ways We Plug In

Whether you have an EOS Implementer or you're going it alone, we meet you where you are.

01

You run on EOS but need execution help

You have an Implementer and the L10s are running, but Rocks slip because nobody has bandwidth to actually do the work. We embed as a fractional ops team and own the deliverables between sessions.

02

You're self-implementing EOS

No Implementer, just you and a copy of Traction. We help you build the V/TO, set up the Scorecard, document Core Processes, and coach your team through their first quarterly planning.

03

You're considering EOS or another OS

EOS isn't the only operating system. We'll help you compare EOS, OKRs, 4DX, Scaling Up, and pick (or hybridize) what fits your stage and team. Then we'll help you roll it out.

Frequently Asked Questions

What's the difference between operations consulting and general business consulting?

Operations consulting focuses specifically on how your business functions day-to-day: processes, systems, efficiency, and workflow. We help you work smarter, not just strategize better.

How do you identify what needs to change?

We use LEAN-style value stream mapping and Gemba walks to see the work as it actually happens, interview key team members, analyze workflows, and identify bottlenecks, redundancies, and the 8 wastes in your operation.

Do you work with companies running on EOS (Entrepreneurial Operating System)?

Yes. We're fluent in EOS and routinely support companies with an existing Implementer who need execution help between sessions, companies self-implementing EOS from Traction, and companies still choosing an operating system. We use the V/TO, Scorecard, L10 cadence, Rocks, IDS, and the rest of the toolkit.

Are you certified LEAN practitioners?

Our team includes consultants with formal LEAN training (Six Sigma Green Belt, LEAN Practitioner certifications). More importantly, we use LEAN tools (5S, Kaizen, value stream mapping, A3, PDCA) on real client engagements every week, not just on certifications.

Are you a Certified EOS Implementer?

No, and we don't pretend to be. Certified EOS Implementers run the formal quarterly and annual sessions; we're the operations partner that helps companies execute the work in between. Many of our clients work with both us and a Certified Implementer.

How long does an operations project typically take?

Quick wins (a single workflow, a Scorecard build, one Rock you need to land) ship in 2-4 weeks. Process optimization projects typically run 2-4 months. Full operational overhauls take 6-12 months, structured as 90-day Rocks so you see traction at every checkpoint.

Will this disrupt our current operations?

We carefully plan changes to minimize disruption. Most improvements are implemented gradually using PDCA cycles with support for your team every step of the way.

How do you measure success?

We establish leading indicators upfront, the same way an EOS Scorecard does: time saved, cost reduction, error rate, cycle time, throughput. Lagging indicators (revenue, margin) follow.

Can you help with specific challenges like inventory management or supply chain?

Yes. We have expertise across operational areas including inventory management (LEAN pull systems), supply chain coordination, quality assurance (PDCA, A3 root cause), and customer service operations.

Ready to Optimize Your Operations?

Let's work together to build efficient systems that save time, reduce costs, and help your team do their best work.
